The situation

A mid-size gym chain with 6 locations across Texas was running Meta campaigns for new membership signups. Their dashboard showed a $28 cost per lead and the marketing manager was satisfied. But membership growth was flat and the GM kept asking why ad spend was not filling classes.

The problem

The Meta pixel was firing a Lead event on the free trial landing page form — before anyone had visited the gym or signed up for a paid plan. Every person who submitted the "Start Your Free Trial" form (including people who never showed up) counted as a converted lead. Actual paid memberships were never tracked. Meta was optimizing to find people who fill out web forms, not people who join gyms and pay monthly fees.

What we did

  1. Cross-referenced Meta Lead events (390/month) against actual new paid memberships in MindBody gym management system — only 97 per month matched
  2. Built a MindBody webhook integration — when a member signs a membership agreement, a server-side event fires to Meta CAPI as a paid conversion with the membership plan value
  3. Demoted the landing page Lead event to a secondary signal — kept for funnel visibility only, removed from Smart Bidding
  4. Set Meta to optimize on paid membership CAPI events with conversion value of $480 (6-month average membership value) — gave 3-week learning period

Why it worked

Free trial forms are a false bottom-of-funnel conversion. A person submitting a web form is top of funnel — they have not paid, they have not visited, they may never show up. Gym businesses need to track the actual signed membership as the conversion event. MindBody and similar gym management platforms support webhook integrations that make this straightforward. Once Meta saw real paid memberships, it stopped finding form-fillers and started finding gym joiners.
