The situation

A UK luxury furniture brand was running £18K/month on Google Ads with an average order value of £2,400. Their sales process was almost entirely offline: customers would click an ad, spend time on the website, then phone the showroom or book an in-person consultation to complete the purchase. Google Ads could see the website visit — but had no idea a sale had ever happened.

The problem

Only 30% of sales completed online — mainly small accessories and fabric samples. The other 70% were phone orders and showroom visits that never touched Google's tracking. Smart Bidding was trying to optimize with almost no signal, defaulting to maximizing cheap clicks rather than finding high-intent buyers. The brand was unknowingly attracting browsers, not buyers — because the algorithm had never seen what a buyer looked like. Meanwhile, their best customers — the ones calling to spend £2,400+ — were completely invisible.

What we did

  1. Added a hidden GCLID capture field to every website form and integrated click-to-call tracking — every Google click now stores its unique identifier so it can be matched to offline outcomes later
  2. Connected their HubSpot CRM to Google Ads via the Offline Conversion Import API — when a sales rep marked a deal "Closed Won," the system automatically uploaded the GCLID and exact revenue value back to Google Ads
  3. Created 3 conversion actions with tiered values: Phone Inquiry (signal only), Consultation Booked (£50 proxy value), Order Placed (actual order revenue) — giving Smart Bidding a complete picture of the funnel
  4. Switched Smart Bidding from Maximize Clicks to Target ROAS, using offline sale values as the optimization target — the algorithm now optimizes for real revenue, not just clicks

Why it worked

Google's Smart Bidding can only optimize for what it can measure. When 70% of a brand's revenue is invisible, the algorithm builds its model on the 30% it can see — which in this case was a completely unrepresentative sample of low-value buyers. Offline conversion import closes that gap by feeding Google the full picture of what happened after the click. Once Smart Bidding could see real closed revenue, it found the right audience within weeks.
