The situation

A B2B software company with a $8K average deal size had 12 sales reps. They were spending $30K/month on Google Ads. The marketing team could see form submissions and demo requests but had no idea which keywords, campaigns, or ads were producing closed deals versus wasted conversations.

The problem

The CRM (HubSpot) had deal stage data but nothing connected it back to Google Ads. Sales reps verbally reported "this lead came from Google" — no systematic attribution. Marketing was optimizing on demo request volume, not closed revenue. Sales said Google leads were poor quality. Marketing said volume was up. Neither could prove anything with data.

What we did

  1. Implemented GCLID capture on all landing page forms — Google Click ID stored as a hidden field in HubSpot contact properties
  2. Built HubSpot workflow: when deal stage = "Closed Won," trigger a webhook to a Google Ads Offline Conversion import endpoint
  3. Mapped conversion value to deal amount from HubSpot so Google sees revenue per closed deal, not just conversion counts
  4. Set Smart Bidding to Target ROAS using $8K average deal value — gave 6-week learning period with 90-day conversion window

Why it worked

B2B companies with long sales cycles cannot optimize on form submissions — they need to wait for the actual closed deal and then import it back to Google. GCLID capture at form submission + CRM webhook on deal close is the standard pattern. Without it, Smart Bidding trains on a proxy metric (demo requests) that may or may not correlate with revenue.
